And thanks for having me on your podcast. Only a professional car wash can provide the proper amount of water with the proper pressure needed to safely and effectively clean the vehicle. And finally, you know, I always said theres three stakeholders in the car wash business, theres the owners who are interested in making money. By this route, they can serve as agents of change to their communities. So first thing is you had your washes; you sold those. They had a certain set of expectations. JT 33:36Yeah, you know, even stepping You know, kind of getting the right people in is always the key. Id like to say I put a lot of thought into whether I wanted to get into car washing or not. We made a lot of investments along those lines so that our employees kind of had a pathway where they could see okay, in 60 or 90 or 180 days, I can be here, here and here. Representation from all the stakeholders is a priority in a multi-stakeholder WASH engagement project. And then how do we train you to be a good tunnel person? 10]. And theyre just going to hire them. JT 36:49Well, David, thank you so much for taking some time! Our car wash company is located in a full-service car wash facility which has the following features: a seventy foot fully automatic tunnel; 3 high pressure wand self-service bays; and 5 vacuum stations complete with fragrance and carpet shampoo dispensing machines. Because, you know, some of these are expensive. David 1:22Yeah, well, I appreciate that. I came from the restaurant side and owned a bunch of restaurants. The following graph below outlines the pro forma financial projections for Eco-Clean Car Wash. So Im going to do everything I can to invest in you, as a person and as a manager. We invested in learning management tools. And I didnt have the wherewithal to enforce it. People trained in different disciplines often have different ways of thinking and approaching an issue that can make communication between them difficult. Because a lot of what I hear you saying is, you know, you set this You have to document all this, but then it all falls back to training, right? Hes been doing this for quite a long time. Back in 1914, Automated Laundry, the first-ever car wash business, launched in Detroit. But then theres no real follow up, theres no training, theres no investment into their career, its going to be a job. So if they come in, and it just seems haphazard, it seems like well, we have an employee manual. This brings benefits through: It may also increase efficiency if stakeholders contribute their labour and resources. And you know, I loved on them. Or would you want to go and have a beer with them type of litmus test? And if they dont, they dont mesh with the culture, then thats just not going to be a good fit. And it sounds like, you know, you agree from your experiences, which has been just always doing the right thing for the people. The target market for a car wash includes people who have a need to keep their car clean but are not willing to do the work themselves. The company utilizes a more than 300 point process to ensure every detail is covered during franchise development. Now, as an owner, and this was another big problem I had, JT, is I had super high standards, and nobody met my standards! And youre going to create that engagement. However, in order for a new cross-disciplinary team to become effective that team must develop shared values and culture. Working across disciplinary and sector boundaries presents challenges because different ways of working must be brought together cooperatively, but this is not always easy to achieve. Some stakeholders may also become involved in technical aspects, contributing to implementation, designing solutions and providing technical advice. So talk about that. But you bring up a great point, which is that technology is becoming a bigger player in the operational part of the business. JT 31:07Thats a great point. Yeah, so we sold our car washes in 2019, and I was looking for something to do, and I missed the car wash industry. And so, I started pouring myself into managing employees, hiring operational managers who are really good at managing employees. Stakeholder mapping is the process of systematically identifying and analysing the relevant stakeholders, their relationship to each other, their level of interest, and their roles and responsibilities in relation to the power they hold. This could create a better situation for informed decision making and, by using scientific facts about the use of chicken bone char, he may be able to help community members to amend their religious and cultural views. They have to have a lot of different skills; theyve got to be good with customers, theyve got to be good with employees, and theyve got to be good with equipment. When an exception pops up, were trying to figure out how do we make that not an exception so that were not constantly dealing with these, because all they do is cause chaos. What is problematic with the way Ms Genet surprised the community members with the scheme? And when youve got a good culture, in your organization, its a self-correcting organization. It is also cross-sectoral in the sense that it involves both public and private sectors including government departments and agencies, and contractors, consultants and other private companies. I thought they were lazy, I thought they didnt want to work hard. What are the main points you would include in your explanation? From 2013 to 2018, the industry achieved a 3.6% compound annual growth rate (CAGR) in revenue, according to an industry report by Grand View Research. This assumes 40 cycles per bay each day. But the force of the brushes can damage side-view mirrors or antennas. The average hand car wash costs about $7. They can directly impact decisions or successes of an organization through: Sharing their feedback on company decisions or processes Providing continued loyalty or participation Increasing or decreasing financial investment In Section 4.1 you read about community water supply points that may be accessed by people from adjacent villages who had not been considered during initial planning. And we had spreadsheets and barcode scanners that, you know, we used to manage it. This can be useful when developing a plan for stakeholder engagement. And as a result, right, our biggest player in our space is Mister Carwash with 300 and some odd locations as of today. So I was heavily involved in the business. And so when we hire site managers, you were, a lot of times, only hiring two out of those three things. You are developing a plan to meet with stakeholders to hear their opinions about the proposed scheme because it is important their views are taken into consideration. So I think technology enables us to scale at a much different rate and manage remotely better. Exceptions are the enemy, right? How might establishing WASH clubs in schools help in promoting improved hygiene in the wider community? Cross-disciplinary refers to the academic disciplines and training of the people involved. They can be both internal - shareholders, employees, the chief executive and board of directors - and external - customers. The sororities and fraternities use these things. And so, we go through this list of questions. The stakeholders will vary from one project to another and you will have your own answer but you may have identified examples from several of the categories above, including representatives of project donors, utilities, contractors, schools, health facilities, local government offices, businesses and householders. When you have studied this session, you should be able to: 4.1 Define and use correctly each of the key words printed in bold. Stakeholder: A stakeholder is a party that has an interest in a company, and can either affect or be affected by the business. I came from a completely different background. Its the rare exception. I didnt give them what they needed to be successful in their jobs. These could be local community representatives, municipal sector offices (for example, water resources, health and education) and development partners including donors, non-governmental organisations (NGOs), community-based organisations (CBOs) and private sector groups. Ive got to be in the car wash business, overseeing whats going on. And the one in the middle that I was missing was, what are the processes and procedures and policies you want to instill or have in place at your car wash to train and make people follow. Thats an example of a strong culture that says we do this for this reason. And I had a technology sales background. It was my job to take every bit of friction out of the process for them, so they could take a hard job and do it as best they can. So please read that. What issues would this raise? And theres employees who are interested in growing having good fun place to work, growing their skill sets, looking for advancement, things along those lines. have unique knowledge related to an aspect of the project. And so you kind of get a version of what you think youre getting a lot of times when you hire a manager, but youre not getting a methodology around that. I opened my first express Washington 2005. I didnt like running car washes, because I didnt know how to do it. Or theyre not good at training, for example. You know, some owners, theyll invest, theyll buy a wash, theyll hire a manager, and then theyre kind of passive. Are you not going to prep? A lot of money went in there very early. And so I never saw having three to five car washes as a disadvantage, because it doesnt have to be. JT 10:51Yeah, those are different skill sets, for sure. In the last century the automotive industry has arguably transformed society, being one of the most complex, sophisticated and technologically advanced industries, with innovations ranging from. How do we train you to sell unlimited clubs? And this day and age is a little different with the workforce, so we do have some unique challenges. JT 1:05Absolutely. And what it is, it kind of gamifies. They say, I dont have any idea what I want my uniform policy to be. What do you want your damage policy to be? But, you know, Jolt is another one. People come in and, you know, that first impression of your business is so important. And I would tell people, its a lot easier to run six restaurants than it is two or even three, or one. Their relative power and interest is categorised into four groups: those with high interest but little power (A), high interest and high power (B), low interest but high power (C) and low interest and little power (D). So, what are you doing these days? And, you know, it was a little bit more old school. As recently as June 2019, private equity owned about 1% of the nation's 65,000 total car washes and 2% of the country's roughly 17,000 conveyor-style car washes, according to data from one of the industry's dedicated brokerages, New York-based Car Wash Advisory LLC. Ms Genet shared this information with her immediate supervisor and, realising the benefits the improved water supply would bring, they decided to use the promised money to implement the scheme. And so, thats the other reason why to have a good strong culture because it attracts good employees, and it disincents poor-performing employees, right, I call poor-fit employees, not bad employees. But I was there to take away the barriers, the organizational barriers, and the management barriers, to say what do you need to do your job as well as you can?, Be sure to listen in to hear this episode where David Begin shares outstanding tips! The groundwater source has high fluoride content but was the only water source available to be developed. Because theres really no such thing as a bad employee. David 33:14Yeah, absolutely. Are you going to be open on Sundays? (SAQs 4.1 and 4.2), 4.2 Identify the range of stakeholders in urban WASH. For example, Figure 4.4 shows a school WASH club performing a drama about handwashing for their relatives. The NGO coordinator promised to cover all the project expenses and advised Ms Genet to design a development structure on a nearby spring called Tsebel. With this acquisition, ICWG will grow to 29 wash locations in the state of Tennessee and 9 locations in the Nashville Metro Area. The benefits will depend on the context, but include increased community confidence, which comes from cooperating over project development. How much profit can a car wash make? In-bay automated systems use around 3,500 gallons of water a day. And thats an example of a great work culture, right? And what were the keys for you? I think the one thing you want to do is protect your culture. But, I hear a lot of good things about Jolt. And then you came into your third site in 2017? I think were just now starting to use it. But I think it all gets embedded in a common system so that you can communicate, what are the standards we have in our organization? The proposed scheme uses chicken bone char to reduce the amount of fluoride in water supplied from two boreholes. So, very interesting that you kind of went that through that. That means ensuring that your car wash business has hours of operation that meet the needs of your entire customer base. I wasnt there to make an easy job. Coming up with a car wash business plan is the best way to ensure success. Stakeholder engagement is the process by which the organisers of a project involve the stakeholders so they can influence its decisions and implementation. This will help you, as a WASH worker, to understand the importance of involving stakeholders in planning and implementing WASH projects in your local context. However they still expressed their concerns because they felt the scheme was abusing holy spring water. The officials from the water resources department (engineers or water supply technicians), those from the health department (community health workers, nurses or midwives) and those from the education department (teachers) would all have different academic backgrounds and varying knowledge which they could contribute to the discussion. We will take a standard policy and procedures manual for car washing and customize it to your specific how you want to run your business. It can also enhance partnerships, for example, between the community and industry, increasing efficiency and so reducing future costs. And if you can do that, you know, those people will run through walls for you. And that that drove them crazy, and it drove me crazy. We had the right people; we had the right management techniques. And you know, I loved on them. Take all the friction out of the process, right? This means helping to develop partnerships and collaborations among the stakeholders, for example, by gathering them together at a meeting, as shown in Figure 4.1. JT 35:37Yeah, for sure. I just had this attitude about them that was not serving anybody. Poor consumers may not be adequately represented in community organisations and are often perceived as being ignorant and apathetic. And the way you run them well is your run on like the big guys run them, right? So theyre being told, what are the exceptions? Stakeholders can be people at both senior and junior levels and inside or outside your organization/team. Direct competitors are other car washes. What do you want your uniform policy to be? Maintains positive and effective vendor relationships/partnerships for chemicals, maintenance, and wash equipment. So thats what we offered our customers. And if you had a slant one way or the other, we slant towards culture, just because we feel like we can teach a lot of the other things. And so, you hire people that have got varying skill sets, but one skill set that most managers dont have is the wherewithal to sit down and write a policy and procedures manual, or to sit down and figure out how to manage employees effectively in such a way that youre getting the very best out of them. Although commonly referred to as the WASH sector, WASH is a combination, as you know, of water, sanitation and hygiene sectors and is therefore cross-sectoral, meaning it involves people from different sectors working together. Because I agree with what you said, which People want to do a good job, right? It was my job to take every bit of friction out of the process for them, so they could take a hard job and do it as best they can. I know you had your washes out there in Colorado, and you sold those. Im excited about it. Mohammed should be loyal to the society he serves and build long-term trust by openly discussing the problem and the technology options. They say, Hey, I want to offer you a job! You never know where your next opportunity comes from. I mean, if youre not investing in video equipment, youre taking a major risk from a customer standpoint, but also from an employee standpoint. Others may be affected in the short or long term by the outcomes of the project. If not, and you want to go be one of those people, I will recommend you to the end of the earth to another car wash chain or an operator and say, This guy, I hate to lose him, but I dont have a slot for him. Theyve got exception reporting that tells them when somethings not right. David 11:04Yeah, I think youve got to sit down and decide how you want to run your car wash. Rosneik Carwash Company will offer three packages for the above-mentioned customers, a basic wash package for $10, a standard wash package for $20, and a premium wash package for $30. And we built our You know, we started back in 2003 looking for car wash sites, and we actually didnt get our first car wash operational until 2006. Sometimes people arent going to show up for work. You have already come across a situation where some stakeholders were excluded from the decision-making process because they were not obvious. 2. As the owner, you cant be on site at all 10 car washes, so how do you manage them? Feeling like you show up, and that you have something to offer, and that people look to you to be somebody that can help other people around you. And Ive got a lot of things I can learn and those skills that Im learning are going to translate into me becoming an assistant site manager, a site manager, or even if I dont stay in the industry, Ive got some really good customer service skills, or Ive got some really good mechanical skills. In the past, the approach has been fragmented with a lack of coordination between organisations responsible for WASH projects. And you cant do it when youve got 10 car washes. David 2:29It was three. Toward the end of my car wash career, I started emphasizing employees, because when I realized if I emphasize employees, the other two tend to take care of themselves. Introduce your car wash business by sending introductory letters alongside your brochure to corporate organizations, car owners, taxi companies, transport companies, households, and other key stakeholders throughout the city where your car wash business is located. And theres been just a lot more intellectual capital behind how do you scale a business. In the next five years, some industry advisers expect that to change. As youve looked at some tools, do you have any advice on remote management tools? What do you do if you have a conflict with a customer? Although it can be a challenge, it is important to realise that cross-boundary working has many advantages as well. In particular it involves representatives from offices and bureaus of water, health, urban development and finance. One of the particular challenges of WASH is that it means working across sector and disciplinary boundaries. Absolutely. So, youve got to have a good crew of people there. You manage the standards, and you get exceptions to let you know when things need to be addressed. So, for checklists, we we recommend Jolt, we recommend Wash Systems if they want maintenance systems. Or was it a bad decision? And so youve got, you know, probably 30 to 60 days to work with them, to get them to the point And if youve got everything laid out properly, where they can see the path, theyll start making that decision in their mind to say, Yeah, I made a good decision. And then a lot of times theres an investment that takes place, too, right?
